The Challenge

Our client’s leadership team approached us with a request to establish a structured, high-impact category management capability. In their current state, the organization faced:

  • Limited category strategy and execution roadmap
  • Reactive sourcing activity versus proactive category planning

  • Missed savings opportunities due to fragmented spend and supplier insights
  • Limited governance and tracking for category initiatives

These circumstances prompted our customer to seek our expertise to design and deliver a scalable, data-driven Category Management program that would improve savings, service levels, and long-term supplier performance.

Our Approach
Phase 1

We assessed the current state of category management maturity by reviewing spend visibility, category coverage, sourcing activity, and business alignment. We analyzed Spend Under Management (SUM), conducted 80/20 spend prioritization, reviewed supplier consolidation opportunities, and evaluated existing category strategies (where available). We then aligned opportunity areas to business goals and defined priority categories for near-term impact.

Phase 2

We developed a category management framework tailored to the client’s organization, including standardized category strategies, initiative intake processes, and a multi-year project pipeline. We implemented consistent savings tracking methodologies, stakeholder engagement routines, and supplier governance processes. Finally, we established reporting and performance management for category execution, enabling visibility into savings progress, supplier performance, and category outcomes.

Phase 3

We embedded a team of experienced Category Managers and Strategic Sourcing professionals to execute category strategies and drive the project pipeline. We delivered results through an annual Gantt plan, ongoing stakeholder collaboration, and supplier negotiations. The program included continuous improvement via training, tools, and evolving category playbooks to ensure long-term sustainability and knowledge transfer.
